Context

TerraQuants is a platform initiative led by an experienced investor. The goal: bring together data from multiple sources to support better decision-making and make it accessible through a platform + community, together with external specialists (dev/data/design).

The team consisted of web developers, data analysts, and designers working in a hybrid setup on a project basis, spread across multiple countries.

Challenge

The team consisted of web developers, data analysts, and designers working in a hybrid, project-based setup. The client had limited time alongside his regular work but still wanted clear oversight of progress, dependencies, and decision-making.

Because the team was distributed across multiple countries (Pakistan, India, Greece, and the Netherlands), alignment, handovers, and decisions needed to be tightly organized.

Without clear structure, questions and updates threatened to create noise, putting speed and focus under pressure.

Assignment

Set up a collaboration and communication flow with which the team could continue independently, while progress and decisions remained clear for the client.

3. Workflows for questions and alignment

Clear route: where to ask which question, and to whom
Reduced noise and duplicate work

4. Decision pyramid

Decision levels:

Team: What can the team decide themselves? (operational choices, technical implementation)
Project Leader: When does it escalate to me? (scope, priorities, conflicts)
Client: When must the client decide? (strategy, budget, direction)

This enabled faster execution without unnecessary escalation.

International collaboration

With team members in Pakistan, India, Greece and the Netherlands it was essential to:

Set up asynchronous communication well (not everyone is online at the same time)
Have clear documentation where everyone can work independently
Plan fixed check-in moments that work for all time zones
Bridge cultural differences in work style with explicit agreements

Result / Delivery

The team could work in parallel with clear alignment and fewer misunderstandings
Progress became visible and consistent through Notion + structured Slack updates
The client retained control with minimal time investment
Faster decision-making thanks to clear mandates (decision pyramid)
Less noise and duplicate work through structured communication
